Neste artigo, aprenderemos sobre como gerenciar processos de inova\u00e7\u00e3o em equipes de P&amp;D.<\/p>\n<p>Inova\u00e7\u00e3o pode ser definida como a identifica\u00e7\u00e3o de novas solu\u00e7\u00f5es (produtos e aplica\u00e7\u00f5es, estrat\u00e9gias de neg\u00f3cios e inova\u00e7\u00f5es organizacionais) ou como a identifica\u00e7\u00e3o de solu\u00e7\u00f5es aprimoradas para se adaptar a mudan\u00e7as de requisitos ou mercados.<\/p>\n<p style=\"text-align: left;padding-left: 30px\"><em>\u201cInova\u00e7\u00e3o n\u00e3o tem nada a ver com quantos d\u00f3lares de P&amp;D voc\u00ea tem. Quando a Apple lan\u00e7ou o Mac, a IBM estava gastando pelo menos 100 vezes mais em P&amp;D. N\u00e3o \u00e9 sobre dinheiro. \u00c9 sobre as pessoas que voc\u00ea tem, como voc\u00ea \u00e9 liderado e quanto voc\u00ea recebe.\u201d\u00a0<\/em><em>\u2014 Steve Jobs<\/em><\/p>\n<p>A inova\u00e7\u00e3o n\u00e3o se restringe \u00e0 P&amp;D, nem aos n\u00edveis de gest\u00e3o dentro da organiza\u00e7\u00e3o, e requer participa\u00e7\u00e3o em toda a matriz organizacional (por exemplo, desenvolvimento de produtos, fabrica\u00e7\u00e3o e marketing) e em todos os n\u00edveis (da ger\u00eancia corporativa aos especialistas), para garantir a gera\u00e7\u00e3o de novas solu\u00e7\u00f5es.<\/p>\n<p>A inova\u00e7\u00e3o normalmente come\u00e7a com a gera\u00e7\u00e3o de ideias que podem ser formuladas como hip\u00f3teses, capazes de serem testadas e avaliadas.<\/p>\n<p>A inova\u00e7\u00e3o pode ser impulsionada pelo \u201cempurr\u00e3o\u201d do produtor (com base em tecnologias existentes ou inovadoras, para as quais s\u00e3o desenvolvidas aplica\u00e7\u00f5es mais novas e lucrativas) e pelo \u201catraimento\u201d do mercado (\u00e1reas onde as necessidades do cliente s\u00e3o atendidas e as solu\u00e7\u00f5es s\u00e3o desenvolvidas).<\/p>\n<p>Para ambos os motoristas, \u00e9 necess\u00e1ria uma compreens\u00e3o das quest\u00f5es t\u00e9cnicas e de mercado, exigindo equipes de desenvolvimento multifuncionais que incluam participa\u00e7\u00e3o comercial e t\u00e9cnica.<\/p>\n<p>O aumento da concorr\u00eancia reduz constantemente o ciclo de vida dos produtos, for\u00e7ando as empresas a reduzir o tempo de coloca\u00e7\u00e3o do produto no mercado.<\/p>\n<p>Consequentemente, os gestores de Inova\u00e7\u00e3o buscam diminuir o tempo de desenvolvimento, utilizando t\u00e9cnicas de gest\u00e3o da inova\u00e7\u00e3o adequadas aos portf\u00f3lios de P&amp;D das empresas.<\/p>\n<h2>Gest\u00e3o da Inova\u00e7\u00e3o<\/h2>\n<p>A Gest\u00e3o da Inova\u00e7\u00e3o combina a gest\u00e3o de processos de inova\u00e7\u00e3o, bem como a gest\u00e3o de mudan\u00e7as e desenvolvimento dentro da organiza\u00e7\u00e3o (Gest\u00e3o de Mudan\u00e7as) no contexto de inova\u00e7\u00e3o de produtos, processos e organiza\u00e7\u00e3o.<\/p>\n<p>A Gest\u00e3o da Inova\u00e7\u00e3o facilita a capacidade de uma organiza\u00e7\u00e3o de identificar uma oportunidade e de criar e introduzir novas estrat\u00e9gias, processos ou produtos.<\/p>\n<p>Um dos principais desafios para a Gest\u00e3o da Inova\u00e7\u00e3o em organiza\u00e7\u00f5es de P&amp;D maduras \u00e9 o risco de complac\u00eancia por parte da equipe de P&amp;D e a falta de disposi\u00e7\u00e3o para mudar.<\/p>\n<p>Para reduzir esse risco, empresas maduras podem considerar a introdu\u00e7\u00e3o de um grau de cultura empreendedora e de inova\u00e7\u00e3o em suas equipes de P&amp;D, e os melhores princ\u00edpios das startups podem ser usados como inspira\u00e7\u00e3o.<\/p>\n<p>Embora os sentimentos de inova\u00e7\u00e3o geralmente recebam aprova\u00e7\u00e3o da alta ger\u00eancia (respons\u00e1vel pela vis\u00e3o corporativa), a ger\u00eancia intermedi\u00e1ria (respons\u00e1vel pela conformidade com o or\u00e7amento e a produtividade) geralmente est\u00e1 menos disposta a se desviar de medidas quantitativas de desempenho (como Indicadores-chave de desempenho, KPIs).<\/p>\n<p>Para a Gest\u00e3o da Inova\u00e7\u00e3o, alguma forma de medi\u00e7\u00e3o quantitativa da inova\u00e7\u00e3o \u00e9 necess\u00e1ria para garantir que os objetivos de desempenho sejam alcan\u00e7ados e, ao mesmo tempo, fornecer condi\u00e7\u00f5es prop\u00edcias para liderar a inova\u00e7\u00e3o em P&amp;D.<\/p>\n<p>A Gest\u00e3o da Inova\u00e7\u00e3o e a mensura\u00e7\u00e3o do desempenho da inova\u00e7\u00e3o desafiam as t\u00e9cnicas convencionais de Gest\u00e3o de Projetos e as estruturas organizacionais.<\/p>\n<p>Enfrentar esses desafios exige uma perspectiva de inova\u00e7\u00e3o, e uma Gest\u00e3o da Inova\u00e7\u00e3o bem-sucedida garante que gerentes e equipes de P&amp;D possam cooperar com um entendimento comum de processos e objetivos.<\/p>\n<h2>Otimizando a Organiza\u00e7\u00e3o Matricial<\/h2>\n<p>Dar aos pesquisadores autonomia para introduzir e testar inova\u00e7\u00e3o por meio de metodologias de desenvolvimento baseadas em desenvolvimento iterativo (como a metodologia AGILE) e projetos-piloto, e para criar alian\u00e7as e redes em toda a matriz organizacional pode contribuir para o desenvolvimento de uma mentalidade inovadora e empreendedora dentro da organiza\u00e7\u00e3o de P&amp;D.<\/p>\n<p>Alian\u00e7as e redes de inova\u00e7\u00e3o podem levar \u00e0 necessidade de formalizar alian\u00e7as entre matrizes e introduzir novas equipes de P&amp;D.<\/p>\n<p>Dentro das matrizes organizacionais, <em>cadeias de valor verticais<\/em> (Figura 1) garantem inova\u00e7\u00e3o r\u00e1pida e direcionada para produtos finais espec\u00edficos, mas tendem a oferecer poucas oportunidades sin\u00e9rgicas.<\/p>\n<p>Em alian\u00e7as entre matrizes, <em>cadeias de valor horizontais<\/em> pode retardar a inova\u00e7\u00e3o de produtos, mas pode oferecer muitas oportunidades sin\u00e9rgicas.<\/p>\n<p>Para empresas que investem pesadamente em inova\u00e7\u00e3o e desenvolvimento, pode ser necess\u00e1rio reestruturar radicalmente a organiza\u00e7\u00e3o da empresa para se adaptar aos requisitos de estruturas de desenvolvimento incremental e iterativo.<\/p>\n<div id=\"attachment_62334\" style=\"width: 906px\" class=\"wp-caption d\u00e9cada de 1990, a Lufthansa implementou com sucesso essa estrat\u00e9gia em uma reviravolta da empresa falida, \u201cinvertendo\u201d sua estrutura organizacional em um processo de renova\u00e7\u00e3o estrat\u00e9gica.<\/p>\n<p>Fun\u00e7\u00f5es individuais, como alimenta\u00e7\u00e3o e manuten\u00e7\u00e3o (anteriormente parte do <em>horizontal<\/em> cadeia de valor), tornaram-se unidades de neg\u00f3cio aut\u00f3nomas (por exemplo, SkyChefs AG e Lufthansa AG) e, portanto, componentes de uma cadeia de valor r\u00e1pida e direccionada <em>vertical<\/em> cadeia de valor.<\/p>\n<h2>Processos de Gest\u00e3o da Inova\u00e7\u00e3o<\/h2>\n<p>Para empresas maduras, o desenvolvimento incremental de ativos existentes pode ser adequadamente gerenciado pelos chamados Processos Fechados.<\/p>\n<p style=\"text-align: left;padding-left: 30px\"><em>Um Processo Fechado \u00e9 parte de uma estrutura de inova\u00e7\u00e3o ou gerenciamento de projetos na qual um processo de desenvolvimento \u00e9 dividido em est\u00e1gios distintos, separados por pontos de decis\u00e3o bin\u00e1rios (sim \u2013 n\u00e3o) conhecidos como \u201cPort\u00f5es\u201d.<\/em><\/p>\n<p>No entanto, a ades\u00e3o excessivamente rigorosa a um Processo Fechado pode levar \u00e0 incapacidade de desenvolver significativamente o resultado de inova\u00e7\u00e3o desejado, resultando na rejei\u00e7\u00e3o de um projeto devido \u00e0 sua falha em entregar um produto competitivo vi\u00e1vel.<\/p>\n<p>Para Processos Fechados no desenvolvimento de Portf\u00f3lios Centrais Defensivos (ver Cap\u00edtulo 5), a inova\u00e7\u00e3o \u00e9 normalmente incremental (a otimiza\u00e7\u00e3o linear dos ativos e estrat\u00e9gias existentes), e o Tempo (efici\u00eancia) \u00e9 um marco apropriado de sucesso.<\/p>\n<p>Esses processos s\u00e3o normalmente orientados por considera\u00e7\u00f5es econ\u00f4micas e medidos em termos de Indicadores-Chave de Desempenho (KPIs) quantitativos e baseados em resultados.<\/p>\n<p>Para essas estrat\u00e9gias de inova\u00e7\u00e3o incremental baseadas na necessidade de defender e desenvolver um portf\u00f3lio de neg\u00f3cios principal, a comunica\u00e7\u00e3o estrat\u00e9gica tem sido tradicionalmente de cima para baixo, de acordo com uma mentalidade de lideran\u00e7a de \u201ccomando e controle\u201d, juntamente com um conjunto de habilidades orientadas para tarefas por parte do n\u00edvel organizacional \u201cde base\u201d ou de execu\u00e7\u00e3o (Figura 2).<\/p>\n<p>Nessas organiza\u00e7\u00f5es, as estrat\u00e9gias de neg\u00f3cios s\u00e3o tipicamente determinadas por an\u00e1lises de Risco econ\u00f4mico e VPL (Valor Presente L\u00edquido), pois o VPL positivo aumenta o valor da empresa.
